Pilot one store, honestly

One representative store - not your flagship, not your quietest - gets the full treatment. We publish the before/after numbers on stock accuracy and shrinkage internally, so the chain-wide rollout is approved on evidence.

Fix master data before hardware

RFID on top of a dirty item master just counts your data problems faster. Barcode rationalization, duplicate SKU cleanup, and unit-of-measure discipline come before the first reader is mounted.

Roll out in waves, not big bangs

Stores go live in groups of three to five with a floor-walker from our team in the first wave. Each wave's snag list hardens the playbook for the next.
